Optimized Master Planning Tool to Improve OTIF Achievement at Pet Treat Manufacturer

Challenge

A private equity-owned pet treat manufacturer faced a lack of visibility into the supply chain ranging from raw materials to finished goods, causing missed orders and $200K+ of annual penalties. The company aimed to develop a recovery plan in line with real business data and incorporate all relevant organizational stakeholders.

Approach

The SSA & Company team evaluated organizational data capabilities, including gaps between data and planning processes, and developed an MRP-style planning tool to aid in inventory recovery and assist with long-term production planning. We performed a capacity assessment to identify opportunities for increased throughput and yield, reengineered supply chain meetings to be more data-driven with accountability for decision-making and mishaps, and forecasted raw material usage based on the production plan. The team developed KPIs to monitor the manufacturing plant progress to achieve the recovery plan and implemented a cross-functional supply chain review meeting to ensure alignment between sales and operations personnel.
